The Knowns, The Unknowns, and The Herd
As a Business and Technology leader, my entire career has been built on anticipating risk and engineering predictability. When you manage enterprise systems, you build redundancy and failover protocols. You spend your days mapping out every conceivable threat. In the world of corporate risk management, we operate by a philosophy famously articulated by former Secretary of Defense Donald Rumsfeld. During a 2002 Pentagon news briefing regarding the intelligence on weapons of mass destruction in Iraq, he delivered a line that perfectly encapsulates the limits of human planning:

And then came March 2020....
The pandemic was the ultimate unknown unknown. Almost overnight, the physical corporate infrastructure we relied on was dismantled. We were sent to our living rooms, scrambling to force entire organizations into a remote operating model. The shock to the system was absolute, and our existing playbooks were instantly rendered obsolete.
Just weeks into this chaos, I attended a virtual Gartner Conference for Infrastructure and Operations leaders. Given the sheer panic in the industry, I expected the keynote to be about bandwidth, cloud migrations, or supply chain triage to address this massive "unknown."
Instead, the keynote was about Curiosity. It felt almost absurd at first—talking about curiosity while the world was burning. But it turned out to be the most timely insight of my career. Through their vast research, Gartner had determined that leaders who actively cultivated curiosity were exponentially more successful than their peers. When faced with an unknown unknown, you cannot rely on old data. The data was clear: leaders who possessed the reflex to seek out the how and the why generated the new data required to drive massive returns, solve complex problems, and excel in times of crisis.
The Danger of the Unquestioned
Looking back at 2020 through the lens of that Gartner keynote, the irony is staggering. We were living through a period that demanded maximum curiosity, yet we witnessed one of the greatest suppressions of it in modern history.
When a technology system crashes, a good engineer doesn't just blindly install the first patch they find on a message board. They debug. They look at the logs. They ask, “What caused this anomaly? How does this patch interact with our existing environment?”
But as a society, panic drove us into a herd mentality. Confronted by an invisible threat, millions defaulted to trusting the absolute authority of the government, accepting whatever narratives were broadcasted on television, and embracing immunizations developed overnight. Questioning the data or asking how these directives would impact the broader socio-economic system was often labeled as dangerous. If we, collectively, had exercised the kind of curiosity Gartner championed—if we had rigorously questioned the single points of failure in the information we were being fed—how might things have played out differently for so many people?
The Psychological Mechanics of Curiosity
As a chronic "Fixer," my natural instinct is to know the answer. For most of my life, not knowing the answer felt like a vulnerability. It triggered that old fear of not being good enough. But in 2020, nobody had the answers. I couldn't "Fix" a global pandemic. I had to learn how to inhabit the unknown. To understand why curiosity is so easily lost in a crisis, and why it is so critical for leadership, we have to look at the clinical psychology of the brain.
When humans are frightened, our amygdala—the brain’s threat-detection center—takes over. It demands binary thinking: Safe or Unsafe. Fight or Flight. Obey or Die. In this state, the brain craves absolute certainty. It wants an authority figure to say, "Do this, and you will live." That is the psychological root of the herd mentality. Curiosity, however, requires the prefrontal cortex—the part of the brain responsible for logic, analysis, and exploration. Researchers generally break down curiosity into several distinct psychological components:
1. The Information-Gap Theory Proposed by George Loewenstein, this is the idea that curiosity is triggered when we become aware of a gap in our knowledge. This gap creates a feeling of cognitive deprivation—a mild mental itch or tension—that motivates us to seek out the missing information to achieve "closure." When we lean into that gap and ask questions, the brain releases dopamine.
2. The Five-Dimensional Model Modern psychology (notably the work of Todd Kashdan) suggests that curiosity isn't one-size-fits-all. It is composed of five distinct "dimensions":
Joyous Exploration: The classic "wonder" of learning. This is the positive feeling of seeking out new information and growing as a person.
Deprivation Sensitivity: The focused, almost anxious drive to solve a specific problem or understand a complex concept.
Stress Tolerance: The ability to embrace the anxiety of the unknown. People high in this component are more likely to explore "scary" or difficult new territory.
Social Curiosity: The drive to understand what other people are thinking and doing, which is essential for human connection and social survival.
Thrill Seeking: The willingness to take physical, social, or financial risks to gain new and varied experiences.
3. Interest vs. Deprivation (Type I and Type D) Psychologists often distinguish between two primary "flavors" of curiosity:
Interest-type (Type I): Driven by the anticipation of pleasure. You learn because it feels good and interesting.

Curiosity exists in the "Goldilocks Zone"—the optimal level of novelty, complexity, and surprise that keeps our brains engaged without causing a shutdown.
Here is the breakthrough for leaders: Curiosity is a neurological override switch for fear. It is almost impossible for your brain to be paralyzed by panic and intensely curious at the exact same time. By forcing yourself to be curious, you down-regulate your amygdala and regain access to your strategic mind.
Using Curiosity to Solve Problems
If you want to drive the "massive returns" that Gartner identified, you have to use curiosity as your primary diagnostic tool for everyday leadership. When you encounter an "Adam" (the Legacy Server) or a "Sarah" (the Chameleon), your instinct might be frustration or anger. But anger is a low-ROI emotion. Curiosity is highly profitable.
If an employee is suddenly underperforming, an incurious leader puts them on a Performance Improvement Plan. A curious leader sits down and says, "Your output has dropped, which is an anomaly for you. Let's trace the data. What processes are slowing you down? What resources do you lack?" Nine times out of ten, you will uncover a broken process, a toxic team dynamic, or a personal struggle that a PIP never would have fixed.
The Shift: From Knowing to Asking
You don't need a global pandemic to leverage the power of curiosity. You will face micro-crises every week: a lost client, a restructuring, a toxic peer, a frustrated friend, a narcissistic family member. Your instinct will be to defend yourself or immediately patch the problem. I challenge you to pause and activate the protocol.

Vasudev’s observation is the essential definition of intellectual humility and systems thinking. True leaders do not operate with a binary "know-it-all" code. They are not defined by what they are "dead sure" about, which is a state of psychological vulnerability and dangerous certainty. Instead, they are defined by their ability to maintain a constant state of "wondering"—a continuous, active inquiry into how and why a system is operating the way it is.
Actionable Framework
To capitalize on the Gartner returns and override the clinical fear response, you must shift from being an emotionally triggered participant to becoming a clinical diagnostician. You can do this by installing a loop in your own internal processing.
Spot the Anomaly/Trigger Most of us ignore anomalies because they are inconvenient. Curious people follow them. When you feel extreme fear, anger, or frustration (the desire to "Fight/Flight/Freeze"), your system has detected an error. Do not react emotionally. Override the trigger and get clinical. State: "An error has occurred in the expected outcome." This instantly down-regulates the amygdala.
Pause the 'Know-it-all' Script Stop trying to fix it immediately. Stop asserting what you are "dead sure" about. Acknowledge the Gap Admit what you do not know. Shift from stating binary judgments (Yes/No, Good/Bad) to formulating neutral inquiries (How/Why/What constraints). In corporate environments, we are taught to fake certainty. But true authority comes from being secure enough to say, "I don't have the data on this yet, but I am going to find out."
Use Curiosity as Armor When dealing with a difficult person—like a "Sarah" or an "Adam"—curiosity is your best defense against taking their behavior personally. Instead of getting angry, get clinical. Ask yourself, "Why is this person operating this way? What insecurity is driving their need to micromanage?" When you become a student of human behavior, you stop being a victim of it. If a quiet employee or friend suddenly stops engaging, or a reliable process suddenly drops in efficiency—don't ignore it. Get curious. Ask, "What is the underlying current I am not seeing?"
Architect the Solution Only after the diagnostic questions have been answered can you use that new data to engineer a fix, not just a patch.
The Skill of Strategic Timing: Asking the Right Questions
Curiosity is a superpower, but it must be wielded strategically. There is a profound difference between being a curious leader and being an annoying detractor. The difference lies in timing and formulation.
1. Triage First, Debug Second When room is literally on fire, you do not ask, "I wonder why the thermal sensors failed?" You grab an extinguisher. In leadership, when a crisis first hits, your team needs decisive direction to stabilize the situation. The time for deep curiosity is immediately after stabilization. Once the bleeding has stopped, you must ruthlessly pivot to the diagnostic phase.
2. Formulating the "Systemic Why" Many leaders ask lazy questions. "Why did you miss this deadline?" is not a curious question; it is an accusation wrapped in a question mark. It triggers defensiveness.
A strategically curious person asks systemic questions.
Instead of: "Why is this project failing?" Ask: "What constraints in our current workflow are making this project so difficult to execute?"
Instead of: "Why did the client leave?" Ask: "Where was the disconnect between what we promised and what they experienced?"
You are shifting the focus from individual blame to systemic architecture.
Asking the Right Questions
True curiosity is not accidental; it is strategic. A diagnostic question does not seek an individual to blame; it seeks a broken process to fix. Use Curiosity as Armor when dealing with a difficult person—like a "Sarah" or an "Adam"—curiosity is your best defense against taking their behavior personally. Instead of getting angry, get clinical. Ask yourself, "Why is this person operating this way? What insecurity is driving their need to micromanage?" When you become a student of human behavior, you stop being a victim of it. The following are inquiries you can keep close by to aid and may be used interchangably.
Category 1: The Self (Debugging the "Fixer" Mentality)
Before you can accurately assess anyone else, you have to audit your own internal code. These questions are designed to break the trap of perfectionism and the need to constantly provide solutions.
The Blindspot Audit: "What critical data point am I actively ignoring right now because it contradicts my preferred solution?"
The Boundary Check: "Is my current anger masking a boundary that I failed to set in the first place?"
The Identity Strip-Down: "If I could not solve this problem or be the 'Fixer' in this situation, what value would I still bring to the room?"
The ROI of Fear: "What is the worst-case scenario I am optimizing for, and how much energy is it costing me to prevent something that hasn't happened yet?"
Break Perfectionism: "What am I most afraid of in this situation, and what would it mean if that fear came true?" "If I was not allowed to feel anger, what emotion would I be feeling instead?"
Diagnose Dynamics:"What unexpressed need might be driving this person's difficult behavior?"
Category 2: The Business (Evaluating Operational Architecture)
When navigating the corporate hierarchy, use these questions to spot "Unknown Unknowns" and ensure you are building sustainable infrastructure, rather than just applying temporary patches.
The Pre-Mortem: "If this initiative completely fails in six months, what uncomfortable question will we realize we were too afraid to ask today?"
The Systemic Root: "Are we trying to solve a human behavioral problem with a software or a new policy?"
The Constraint Test: "What systemic roadblock are we treating as an unchangeable law of physics, when it is actually just a temporary bottleneck?"
The Alignment Check: "What is this specific team environment optimizing for right now—and does it align with what we are actually trying to achieve?"
When an error occurs: "What is the system optimizing for right now that is blocking our intended goal?" "If we did not use the current solution, what alternative solution would we regret not trying?"
When evaluating directives: "Where is the source data coming from for this directive, and what was the original question that generated this answer?"
Category 3: Friendships & Peer Networks (Cornerstones vs. Stepping Stones)
Your peer network should be a place of mutual investment. Use these questions to determine who is load-bearing and who is just passing through.
The Sync Direction: "Is this person actively making deposits into our shared infrastructure, or are they only processing withdrawals?"
The Fix-It Override: "Do I feel a subconscious need to constantly 'Fix' their emergencies just to remain valuable to them?"
The Room Test: "In a room full of influential people, does this person advocate for my successes as loudly as I advocate for theirs?"
The Silence Protocol: "If I stopped initiating contact and solving their problems today, how long would this connection survive?"
Path Forward: "Are you seeking a logical solution right now, or are you seeking solidarity and confirmation of your feelings?" (The Fix-It override).
Maintain Objectivity: "What positive outcome is this person actually trying to achieve, despite their painful method?"
Now or Later: "Am I investing in this relationship based on the person's current character, or their future potential?"
Category 4: Family Dynamics
Family systems are the oldest, most entrenched we operate on. These questions help you maintain psychological differentiation without completely severing the connection.
The Default Role: "What outdated, legacy role am I automatically defaulting to the second I enter this specific family environment?"
The Futility Check: "Am I exhausting my energy trying to debug a system that the other person has absolutely no desire to fix?"
The Intent vs. Impact: "Can I remain objectively curious about what positive outcome they are trying to achieve, even if their method of getting there is deeply flawed?"
The Boundary: "How can I maintain my own stability and peace right now without having to control their behavior?" "How can I remain curious about their perspective without absorbing their anxiety?" (Psychological differentiation).
Cornerstone vs. Stepping Stone: "When is the last time this person initiated contact without a simultaneous request for resources or energy?"
Can I Trust You: "In a moment of vulnerability, do they match my openness or deflect it?"

Curiosity is not an innate talent you either have or do not; it is a clinical discipline you must build. As Vasudev noted, to stop wondering is to stop growing. If you are ever "dead sure" you know the answer, you are operating within an obsolete system that has already changed. Do not settle for certainty. Settle for clarity. Blind trust is a vulnerability. Security is an illusion. Whether you are navigating a global crisis, a corporate restructuring, or a challenging relationship - your ability to pause, step out of the herd, and ask the foundational questions is what separates a participant from an architect. Do not just accept the reality you are handed. If you can train yourself to be curious when others are terrified, you will never be trapped by the unknown—you will be fueled by it.
